And yes—optimism has its value. But in tense situations, when the first reflex is to gloss over discomfort, the message often backfires. People stop sharing what’s really going on. And that’s where problems begin to grow quietly beneath the surface.

Over the years, I’ve had the opportunity to work closely with a wide range of leaders—some from the corporate world, others from associations, grassroots initiatives, or volunteer-based teams. The patterns are often surprisingly similar: when uncomfortable truths are not addressed, psychological safety takes a hit. People grow more cautious. What used to be genuine dialogue turns into carefully filtered updates. And the gap between what is said and what is actually felt keeps growing.

It’s rarely about bad intentions. In many cases, the motivation is to protect the team, to keep momentum, or to avoid conflict. But trying to highlight the positive when depth is really what’s needed can unintentionally make things harder. Especially when team members already feel insecure or exposed.

At the core of it is authenticity. Leaders who allow themselves to be seen as human who say things like “I don’t have a complete answer yet” or “That one didn’t work out” create a space where others feel safe to be honest too. And that’s where something essential begins: trust.

When people sense that openness is welcome, they are more willing to take risks. That’s the foundation of a healthy failure culture, one where mistakes aren’t hidden, but reflected on, understood, and used as stepping stones. It fosters a growth mindset: the belief that skills, strategies - and even leadership itself - can evolve, and that failure and setbacks are part of the process.

It’s not about being perfect. It’s about being real. And reliable. The kind of leader who doesn’t disappear in challenging moments. Who communicates clearly, follows through, and doesn’t try to simplify what is actually complex.

Because in the end, it’s not polished positivity that builds trust. It’s presence. It’s honesty. And it’s the quiet courage to name what others avoid - so that everyone can take a breath and start moving forward together.

„Lass uns auf das Positive fokussieren“ – ein Satz, den ich in Führungskontexten über die Jahre oft gehört habe.
